Why are my shoulders always tight?

Short answer
Shoulders feel tight when the tissue in front of them is short. The pec pulls the shoulder forward and inward, the upper trap fires constantly to hold your arm and head in place, and the sensation lands on top of the shoulder even though the restriction is in the chest and armpit area.

The anatomy, simply
Pectoralis major and minor cross the front of the chest into the shoulder. The lat wraps from the back of the ribs into the same arm bone. Between them sits the shoulder joint, which only moves as freely as those two allow.
Why it happens
A shoulder held forward all day loses the ability to rotate outward. Reaching overhead then borrows movement from the neck and low back. The upper trap becomes a permanent stabiliser, and permanent low-grade contraction is what tightness feels like.
Massaging the top of the shoulder relieves the symptom for an hour or two. It does not change the length of the tissue that put the shoulder there.
What to try today
Open the front, then reintroduce overhead range.
- Sustained pressure into the pec, close to the front of the armpit, with the arm moving slowly overhead.
- Work the lat along the side of the ribs.
- Then upper traps and the base of the neck.
- Finish with slow arm circles through the largest pain-free range you have.
How to tell it is working
Before you start, raise both arms overhead and note where they stop and which side feels blocked. Repeat the same test afterwards. A change in that range is more reliable feedback than how the tissue feels while you press on it.

Common questions
Why does massage only help for a day?
Massage reduces guarding but does not change how the shoulder is being held. Pair it with chest and lat work so the shoulder has somewhere better to sit.
Can tight shoulders cause headaches?
Indirectly, yes. Sustained upper trap and neck tension is a common contributor to tension-type headaches.
